COMMERCIAL & GROWTH

Turning Commercial Opportunity Into Real Growth

Markets can contain opportunities that an organization is simply not capturing. But identifying an opportunity is not the same as being able to convert it into growth.

Customers, competitors, pricing, channels and internal capabilities all shape what is commercially achievable. Tenebrae Nexus helps leadership understand where commercial value exists, what is preventing it from being captured, and what needs to change to unlock it.

THE PROBLEM

More Sales Do Not Necessarily Mean Better Growth

Revenue can grow while the economics underneath it deteriorate. Customer numbers can increase while retention weakens. A market can expand while an organization’s competitive position quietly erodes. Growth in the headline numbers does not necessarily mean that the underlying business is becoming stronger.

New markets and commercial opportunities can look attractive without being commercially viable. Demand may exist, but the economics may not work. Customers may be interested, but the organization may lack the capabilities, channels or positioning required to serve them effectively. Organizations can also pursue growth simply because growth is expected, without understanding where the underlying value actually comes from.

The question is not simply whether the business can grow. It is whether that growth creates durable commercial value.

WHAT WE INVESTIGATE

The Questions Behind Commercial Performance

CUSTOMERS & DEMAND

VALUE PROPOSITION & POSITIONING

REVENUE & ECONOMICS

CHANNELS & GO-TO-MARKET

COMPETITIVE & GROWTH OPPORTUNITIES

Who buys, why they buy, what they value, and how their needs, preferences and behaviour are changing.

Whether the offering solves a meaningful problem, how customers perceive its value, and why they should choose it over alternatives.

Where revenue comes from, what drives profitability, and how pricing, mix and commercial economics shape value.

How products and services reach customers, and where commercial friction, inefficiency or opportunity exists across the route to market.

Where the organization can realistically gain customers, share, revenue or strategic advantage.

OUR APPROACH

We Don't Start With Growth. We Start With Where Value Can Be Created.

We begin by understanding the commercial situation as it actually exists — the customers being served, the economics of the business, the strength of the offering, the competitive environment and the forces shaping current performance. Before looking for growth, we establish where the business stands and what is driving the outcomes we see.

From there, we look for where commercial value is being created, where it is being lost, and where it may be going uncaptured. That means examining the assumptions behind apparent opportunities rather than treating demand, market size or revenue potential as proof that an opportunity is worth pursuing.

We then test what would have to be true for growth to be commercially viable — whether customers will pay, whether the offering is differentiated, whether the economics work, whether the route to market is viable, and whether the organization can actually deliver at the required scale. The result is a clearer set of choices about where to focus, what to change, and what not to pursue.

Growth should be earned, not assumed.

WHERE WE ENGAGE

When Growth Is Possible But Not Yet Understood

GROWTH HAS STALLED

A NEW COMMERCIAL OPPORTUNITY IS BEING CONSIDERED

CUSTOMERS ARE CHANGING

When performance has stopped moving as expected and leadership needs to understand what is limiting commercial growth rather than simply setting another target.

When a market, customer segment, product, channel or proposition appears attractive, but the commercial case remains uncertain.

When shifts in customer needs, behaviour or willingness to pay are beginning to challenge established commercial assumptions.

THE BUSINESS NEEDS TO FIND ITS NEXT SOURCE OF GROWTH

COMMERCIAL PERFORMANCE IS NOT MATCHING POTENTIAL

When existing revenue streams are maturing and leadership needs to determine where meaningful future growth can come from.

When the market opportunity appears stronger than the organization’s ability to capture it.

FROM COMMERCIAL INSIGHT TO ACTION

Growth Plans Are Worthless If the Economics Don't Hold

Commercial analysis only matters if it changes what the organization does. TN translates the findings into clear commercial priorities, identifying which customers to pursue, how the value proposition may need to evolve, and what the economics imply for pricing, channels, investment and growth.

That means turning an understanding of the market into choices about where to focus and what it will take to capture the value available. We examine the opportunities alongside the capabilities, investment requirements, risks and constraints that could determine whether they are actually achievable.

The objective is not to produce a list of growth opportunities. It is to distinguish the opportunities that are attractive from those the organization can realistically capture, and to make the priorities and execution requirements clear enough to act on.

An attractive opportunity is not necessarily an achievable one.

COMMERCIAL PROBLEMS RARELY STAY COMMERCIAL

Growth Often Requires More Than Commercial Analysis

Commercial questions rarely exist in isolation. A growth opportunity may depend on how the market is changing, how the organization is positioned, whether the economics support the opportunity, or whether the business can actually execute what the strategy requires.

That is why commercial analysis sometimes needs to connect with other forms of strategic and organizational inquiry. The relevant question is not simply what the opportunity is, but what else needs to be understood before a consequential commercial decision can be made.

Connecting commercial opportunities to the broader strategic choices, priorities and trade-offs that determine where the organization should focus.

Examining customers, competitors, market forces and external developments that shape the size, direction and durability of commercial opportunity.

Testing the economics behind commercial choices, including profitability, investment requirements, returns and the conditions required for value creation.

Bringing multiple capabilities together when a commercial question forms part of a broader transformation, strategic decision or consequential situation.
