CRISIS & TURNAROUND

Finding Clarity When the Business Is Under Pressure

When performance deteriorates or circumstances change rapidly, leadership often has to make consequential decisions before the full situation is understood. Financial pressure, operational disruption, changing market conditions and competing stakeholder demands can make it difficult to distinguish the immediate problems from the issues that will determine what happens next.

Tenebrae Nexus helps leadership understand the situation as it actually stands, identify what is driving the pressure, and assess the choices available. We bring together the financial, strategic, commercial and operational factors that determine whether the business can be stabilized, what needs to change, and what a viable path forward could look like.

THE PROBLEM

Crisis Leaves Little Room for Unclear Thinking

When a business comes under pressure, the instinct is often to move faster — stabilize what is deteriorating, respond to the most visible problems and make decisions before the situation worsens. But urgency can make it harder to distinguish symptoms from causes, particularly when the information available is incomplete or changing by the hour.

At the same time, competing demands can distort priorities. Cash may need to be protected, stakeholders may be demanding action, critical operations may be under strain, and resources may be shrinking just as the number of decisions increases. What appears to be the most urgent problem is not always the problem with the greatest consequence.

Short-term actions can also shape the conditions the business faces later. Cost reductions can weaken critical capabilities, emergency decisions can create new constraints, and efforts to stabilize performance can consume attention without addressing what made the situation vulnerable in the first place. Effective crisis response therefore requires more than speed. It requires judgment about what matters now, what can wait, and what must fundamentally change.

WHAT WE INVESTIGATE

The Questions Behind Crisis and Turnaround

SITUATION & ROOT CAUSES

LIQUIDITY, PERFORMANCE & VIABILITY

STAKEHOLDERS & CONSTRAINTS

STRATEGIC & OPERATIONAL OPTIONS

RECOVERY & FUTURE POSITION

What is driving the situation, how it developed, and which problems are immediate symptoms versus deeper structural issues that need to be addressed.

What the current financial and operating position allows, where performance is deteriorating, what can be stabilized, and what the business requires to remain viable.

Who can influence the outcome, what interests and dependencies shape the available choices, and which constraints may limit what can realistically be done.

What realistic paths are available, what each would require, and what trade-offs they create across the business, including what may need to be protected, changed, reduced or stopped.

What a viable future state could look like, what needs to change to reach it, and whether the business can emerge from the crisis with a sustainable position rather than simply restored short-term performance.

OUR APPROACH

We Don't Start With the Response. We Start With What Is Actually Happening.

We begin by establishing the situation as it actually stands. That means understanding the financial position, operational condition, critical dependencies, immediate threats and the information that remains uncertain. The objective is to develop a sufficiently clear picture of the situation without mistaking incomplete information for certainty.

From there, we separate urgency from importance. Some issues require immediate stabilization, while others need deeper investigation before action is taken. We identify the assumptions, dependencies and decisions that could materially change the situation, and focus attention on the factors most likely to affect what happens next.

We then develop and test realistic paths forward. Depending on the situation, that may involve stabilization, restructuring, recovery, strategic repositioning or deciding that certain activities should no longer be pursued. Each path is considered against its requirements, constraints, consequences and ability to produce a viable outcome.

WHERE WE ENGAGE

When the Business Cannot Continue on Its Current Path

PERFORMANCE HAS DETERIORATED RAPIDLY

THE BUSINESS IS UNDER FINANCIAL PRESSURE

A CRITICAL EVENT HAS DISRUPTED THE BUSINESS

When financial, commercial or operational performance has changed materially and leadership needs to understand what is driving the deterioration and how far it may extend.

When liquidity, cash generation, capital requirements or deteriorating economics are constraining the choices available to leadership.

When an unexpected event has created significant operational, commercial, financial or strategic consequences that require decisions before the full implications are known.

THE CURRENT MODEL IS NO LONGER VIABLE

LEADERSHIP NEEDS TO DETERMINE WHAT HAPPENS NEXT

When the business cannot reasonably return to sustainable performance without significant changes to its strategy, economics, operating model or organizational structure.

When the organization needs to assess realistic paths forward, make consequential choices and determine what should be stabilized, changed, protected or no longer pursued.

FROM CRISIS INSIGHT TO ACTION

In a Crisis, Clarity Has to Lead to Action

In a crisis, analysis has to keep pace with the situation. TN translates the emerging picture into clear priorities, distinguishing what requires immediate action from what needs deeper investigation and identifying the decisions, assumptions and constraints that could materially affect the outcome.

We help leadership determine what needs to happen now, what can wait and what should stop. Actions are considered against the financial, operational, strategic and stakeholder realities of the situation, so that short-term measures support rather than undermine the path toward recovery.

As conditions change and new information emerges, the choices and priorities may need to change with them. TN therefore treats the path forward as something to be tested against reality, not simply documented in a plan.

CRISIS QUESTIONS RARELY STAY WITHIN ONE FUNCTION

Turnaround Decisions Rarely Have a Single Dimension

A business under pressure rarely has a problem that sits neatly within one function. Financial deterioration may reflect commercial weakness, operational constraints may stem from strategic choices, and an apparently immediate crisis may expose deeper questions about the business model or market.

Understanding those connections matters because interventions in one area can create consequences elsewhere. The right response may require decisions across strategy, economics, customers, operations and organizational capability, often while the business is still changing around them.

Connecting the immediate situation to the strategic choices, priorities and trade-offs leadership must make under pressure.

Assessing customers, revenue, pricing, market position and the commercial levers that can support stabilization and recovery.

Testing liquidity, economics, capital requirements, viability and the financial consequences of the choices available.

Testing the external conditions behind the crisis, including market dynamics, customer behaviour, competitors and structural changes that may affect the options available.

Understanding whether the operating model, capabilities, processes and organizational structure can support the required response and the future state.
